I use to manage IA Teams over my carreer and also we start the year planning all the projects and area activities.
I use to say, it takes time, but save you more ahead, our annual planning is open daily, we know everything what to do from january 1st up to december 31st, that is right.
Try to fit your agendas as a project [begins, execution, ending], plan, do, follow and adjust and you will see productiveness increases.
